You don't need a consultant to find out how healthy your support queue is. You need about three hours and the willingness to look at numbers you might not like. Here's the checklist we run internally before any pilot starts.
Not the average — the distribution. A 4-hour average can hide a queue where half your tickets get answered in 20 minutes and the other half sit for two days. Sort your last 200 tickets by first-response time and look at the worst 25%.
Check Trustpilot, Google, and any marketplace reviews from the last 90 days. How many negative reviews have zero response? Each one is a live, public, unresolved conversation.
For each one, ask: did the customer contact support first? If more than a handful say yes, your chargeback problem is a response-time problem wearing a different name.
Of subscribers who requested cancellation last month, how many were offered a pause or a discount before the cancellation processed? If the answer is "we don't track that," that's the finding.
If a founder or ops lead is answering tickets between other tasks, ask honestly: is that role's time better spent building, or replying to "where's my order"?
